Need help on 12hr rotating 3 or 4 crews but no OT

Our compnay went from a 12 hour rotating (4 crews) to an 8 hour rotating (3 crews) to save on the 8 hour OT built in every month per person. needless to say after working 12's for so many years, 8's are miserable!!! We have been told that if we can devise a 12hr rota with no overtime we can go back to 12's. We have tried desperatly to achieve this to no avail. Any help any one can provide would be greatly appreciated!!!!!
